The Platformization and Global Expansion of Korean Webtoons: Narrative Motifs, Economic Models, and Educational Value

Abstract

The South Korean webtoon industry has undergone exponential growth since the widespread adoption of smartphones in the early 2010s, transforming from a localized digital comic format into a dominant global cultural force. Utilizing a “One-Source-Multi-Use” (OSMU) strategy, webtoon intellectual properties (IPs) serve as the foundation for high-grossing transnational media adaptations, including television dramas, films, and games. This paper examines the multi-faceted impact of the webtoon ecosystem. It analyzes the creative and thematic evolution of webtoon narratives, specifically the globalized “Cinderella story” and the cultural construct of the chaebol archetype. Furthermore, it critically evaluates the economic realities of the platformization of cultural production, exploring the tensions between market-testing innovations and crowd-sourced labor models. Finally, this study highlights the educational utility of webtoons as transnational multiliteracy tools that foster intercultural competence.

1. Introduction

The global landscape of media consumption has shifted drastically over the past two decades. While traditional print comic industries in major global markets like Japan, the United States, Germany, and France experienced notable declines in the early 2010s—such as an 8.4% drop in the print market in 2012—the digital comics sector conversely entered a period of rapid acceleration (Lynn, n.d.). At the forefront of this digital pivot was South Korea, whose domestic webtoon market expanded fourfold from approximately ₩10 billion ($10 million USD) in 2009 to ₩42.5 billion ($42 million USD) in 2013 (Lynn, n.d.).

Driven by the ubiquitous adoption of smartphones, tech conglomerates like Naver and Kakao spearheaded the overseas expansion of webtoon platforms throughout the 2010s (National Folk Museum of Korea, 2025). This paper explores how the webtoon industry evolved from a niche digital comic medium into a core pillar of the global Korean Wave (Hallyu). By analyzing narrative architecture, infrastructural models, and educational implications, this study outlines how webtoons shape contemporary global media.

2. The OSMU Strategy and the Transmedia Boom

The structural viability of the webtoon industry relies heavily on a “One-Source-Multi-Use” (OSMU) business model. Under this framework, a single highly-rated webtoon or web novel intellectual property (IP) is systematically repurposed across a diverse array of secondary formats, including films, live-action dramas, musicals, and online games (Jang & Song, 2017).

This structural synergy has generated an unprecedented boom in video adaptations since the mid-2010s. Original webtoon IPs across various genres provide pre-tested, visually mapped narratives that mitigate financial risks for production houses. High-profile adaptations such as Itaewon Class (2020), Sweet Home (2020–2024), and D.P. (2021–2023) demonstrate how webtoon source material can be successfully converted into global streaming hits (National Folk Museum of Korea, 2025). These adaptations not only generate direct profits from publication rights and broadcasting licensing but also trigger a reverse-consumption effect, driving international audiences back to the original digital platforms.

3. Cultural Motifs and Transnational Appeal: The Chaebol and Romance Genres

Historically, the international consumption of Korean romantic comedies was primarily concentrated within Asian markets. However, contemporary webtoon-derived adaptations have broken through these geographic constraints. A prominent example is Business Proposal, which became a worldwide phenomenon in structurally and culturally diverse, non-English-speaking regions, including Saudi Arabia, Egypt, Southeast Asia, and South America (National Folk Museum of Korea, 2025).

This global resonance is inextricably linked to the modernization of classical narrative motifs. Central to the romance genre is the “Cinderella story,” an archetype where a female protagonist elevates her socio-economic status through an advantageous marriage. In modern webtoons, this trope is frequently updated by casting male protagonists as the sons or grandsons of chaebol families—acting as a contemporary manifestation of the “Prince Charming” figure (National Folk Museum of Korea, 2025).

 

In webtoon narratives, the chaebol operates as a dual-faceted literary device:

  • The Romantic Ideal: A vehicle for luxury, power, and escapist fantasy within the Cinderella motif.
  • The Cynical Critique: A lens to expose corporate corruption, systemic inequality, and family scandals frequently reported in the media (National Folk Museum of Korea, 2025).

By blending universal romantic tropes with distinctly Korean institutional frameworks, webtoons offer an exotic yet highly relatable narrative structure that appeals to global audiences.

4. The Political Economy of Platformization: Crowd-Sourcing and Digital Labor

While technology-driven innovation has undoubtedly propelled the industry forward, a critical analysis reveals that webtoon platforms act as complex sociotechnical assemblages. Rather than merely facilitating the distribution of art, these platforms actively shape and alter the performance of cultural production (Kim & Yu, 2022).

The domestic marketplace functions on an intensely competitive incubation model. On one hand, this structural setup benefits from low-cost, low-risk incubation systems that allow for free market-testing, decentralized risk management, and constant digital innovation (Jang & Song, 2017). On the other hand, it has instituted a new economic model governed by “competition crowdsourcing,” popularity metrics, and shifting paradigms of free or hyper-flexible digital labor (Kim & Yu, 2022).

To survive within the platform economy, creators must conform to algorithmic demands, producing high-volume, weekly content that adheres strictly to real-time consumer metrics. This reliance on popularity metrics can result in precarious labor conditions, where the burden of creative risk is shifted from the corporate platform onto the individual artist. Examining these parameter shifts is essential for understanding how platformization alters labor norms across the broader creative industries.

5. Pedagogical Perspectives: Webtoons as Transnational Multiliteracy Tools

Beyond their commercial and economic parameters, webtoons carry significant educational value within modern literacy frameworks. Historically, graphic novels and out-of-school literacies have been marginalized as trivial leisure activities. However, contemporary educational research argues that these transnational literacy forms are vital instruments for modern pedagogy (Kim, 2020).

Integrating webtoons into educational curricula offers distinct benefits:

  1. Enhanced Motivation: The visually engaging, smartphone-optimized format naturally promotes independent reading and sustained engagement among students both inside and outside the classroom (Kim, 2020).
  2. Cultural and Linguistic Literacy: Webtoons expose learners to nuanced cultural idioms, societal structures (such as the chaebol hierarchy), and contemporary sociopolitical dynamics.
  3. Critical Multiliteracy: Analyzing webtoons encourages students to interpret multimodal texts—where narrative, visual art, and digital interface layout intersect—thereby broadening their analytical perspectives and enhancing cross-cultural knowledge (Kim, 2020).

Educators and researchers must recognize and legitimize these out-of-school multiliteracy practices, shifting from a deficit view of digital comics to utilizing them as tools for global citizenship and cultural appreciation.

6. Conclusion

The South Korean webtoon industry has successfully redefined the parameters of global cultural consumption and production. Through strategic implementation of the One-Source-Multi-Use (OSMU) model, webtoon platforms have established a highly lucrative transmedia ecosystem, transforming local narratives into global cinematic phenomena. While the thematic adaptation of traditional motifs like the Cinderella story through the lens of the chaebol has secured broad transnational appeal, the underlying political economy of these platforms warrants continued critical oversight regarding labor stability and algorithmic governance. Ultimately, as webtoons continue to transcend geographic and media boundaries, they offer fertile ground not only for economic capital but also for educational innovation, serving as vital tools for digital literacy and cross-cultural understanding in the twenty-first century.
